Start with contribution, not channel labels
Compare bookings on a like-for-like basis: room revenue, length of stay, cancellations, refunds and the costs needed to acquire and process them. Direct bookings may still carry advertising, payment, booking-engine and staff costs. An OTA booking can introduce a new guest who later returns directly. The objective is a healthier, profitable mix, not removing a channel without replacing its demand.
Agree which costs finance can attribute reliably before reporting a saving.
Find the guests you can realistically win
Separate guests who already know the hotel from people choosing a destination or type of stay. Brand searches, wedding enquiries, family breaks and business stays need different answers. Check actual Search Console queries, reservations questions and booking data. Choose a small number of commercially useful journeys before creating content.
- Describe relevant room types, occupancy and practical restrictions.
- Explain parking, access, location and facilities accurately.
- Make seasonal packages clear about availability and inclusions.
Make the booking path easier than the alternative
Test a real mobile booking from the first landing page to confirmation. Check that dates, number of guests, room choice and language carry into the booking engine. Look for unexpected charges, unclear cancellation terms and forms that are difficult to complete. Visitors should be able to compare the offer without repeatedly returning to the main website.
Record each obstacle and the team or supplier responsible for fixing it. A new hero image will not resolve a failed checkout.
Use distribution and search together
Keep property facts consistent across your website, Google Business Profile and relevant distribution partners. Review whether your booking provider supports Google hotel free booking links; these are a separate opportunity from normal organic page rankings. Eligibility and implementation depend on the property and provider, so confirm the current route rather than assuming that adding schema alone creates a booking link.
Where paid campaigns are appropriate, protect budget with conversion validation and a clear view of brand versus new-demand acquisition.
Give guests a truthful reason to book directly
A direct offer can be flexibility, a package, a useful inclusion or a better-supported booking experience. State what is actually available and ensure reservations staff can honour it. Avoid inventing scarcity or promising the best price without checking the relevant terms. Measure whether the offer changes booking contribution rather than simply moving existing bookings onto a discounted rate.
Our published hotel work provides context for our approach; historic results are not a forecast for another property.
Review one operating report
Track completed bookings and net revenue alongside sessions, booking starts, abandonment, cancellation rate and acquisition cost. Booking engines on another domain need special attention: a dashboard is not reliable if reservations are counted twice or attributed to the payment provider. Review the findings with marketing and reservations together, choose the next practical improvement, and note changes in rates, availability or seasonality that affect the comparison.
Common questions
Should we stop using OTAs?
Not automatically. Assess their contribution, new-customer reach and your ability to replace demand. A channel decision needs revenue and cost evidence.
Do we need more content or a better booking engine?
Test both. If the right guests arrive but cannot complete a reservation easily, fixing the booking path can be more urgent than adding destination articles.
